Operations, Inventory & Fulfillment

Everything between a customer clicking "buy" and them opening the box — fulfillment, inventory, shipping, and returns.

Most first-timers underestimate this section

"Operations" means everything between a customer clicking "buy" and them opening the box. Pack orders yourself (cheap, slow, doesn't scale), or outsource to a 3PL (third-party logistics — they hold inventory, pick, pack, ship). Most 3PLs have minimums that don't make sense until 50–100+ orders/month, so plan to self-fulfill at first and migrate when packing eats more than 5 hrs/week — or understand that you'll be operating at sub-optimal profitability until volumes come up. Operations ties directly to marketing spend: match your marketing spend to the operational setup and vice versa — though marketing is the leader. For a service, "operations" is provider onboarding, quality control, dispute handling, and payouts.

Already in use. The team's shared wiki: SOPs, the master plan, meeting notes, a lightweight task board. Can be the single source of truth.

Dedicated project and task management. Balanced choice — more structure than a simple board, less overhead than ClickUp. Free tier covers a small team.
Trello
The simplest option if Asana feels heavy. Visual boards, near-zero learning curve — well suited to a non-technical team.
Slack
The alternative to Teams chat if the team finds Teams clunky. Pick one or the other, not both.
Once fulfillment is running, schedule thisCadence: Daily · Trigger: Inventory thresholds, delivery exceptions
CoWork can do
  • Daily inventory snapshot — current stock vs. reorder threshold per SKU
  • Pull tracking from ShipStation/Pirate Ship and flag orders stalled over 48 hours
  • Draft customer-facing shipping-delay messages (held for human approval)
  • Weekly returns-reason summary, feeding back into product or page improvements
  • 3PL invoice reconciliation — does the bill match the orders shipped?
  • Generate POs to suppliers when a threshold is breached (human approves and sends)
Setup cost: ~1.5 hours once. Daily human time: ~15 minutes.
